PRE-PRODUCTION / VERSION RELEASE

When Is a Production Change Actually Released?

A chat message can announce a decision. Only one identified, approved and distributed production pack can authorize execution.

Direct answer

A change is released only when one identified production pack contains it, the previous version is explicitly superseded, a named approver and release date are recorded, and unresolved items remain blocked from purchasing or production.

THREE DIFFERENT STATES

Seeing the change is not the same as being allowed to execute it.

Late changes fail when teams treat a message, an approved decision and a released file as the same thing. Each state answers a different question.

01 / MESSAGE

The change was communicated

A chat, email or markup tells people that a new direction exists. It does not prove that every purchasing and production document was updated.

Not executable
02 / DECISION

The new value was approved

The responsible reviewer accepts the colour, material, trim, quantity or construction change and names what it affects.

Approved, not released
03 / RELEASE

One production pack replaces the old version

The complete pack carries the change, version ID, approver, date, recipients and visible exceptions.

Executable within its boundary

CHANGE IMPACT CHAIN

A trim-colour change can cross more than one production decision.

  1. 01

    Product decision

The new zipper colour is chosen against the garment colour and approved reference.

  2. 02

    File decision

The tech pack, colour reference, bill of materials and purchase instruction must all use the same new value.

  3. 03

    Supplier decision

Dyeing and trim suppliers need the released reference, quantity and timing before work continues.

  4. 04

    Inventory decision

Anything already ordered, dyed or received must be reconciled against the new release.

PRODUCTION RELEASE GATE

Do not ask only whether the file is latest. Ask whether it is complete and executable.

01

Identify the change

Record the old value, new value, reason and every affected style, colour, size and component.

02

Update the complete pack

Carry the decision into the tech pack, material and trim references, quantities and related approval records.

03

Release one version

Name the new version, superseded version, approver, release date and recipients who must execute it.

04

Reconcile work in progress

Check orders, dyeing, inventory and factory instructions already moving under the previous version.

CASE 14 / RECORDED PROCESS

The colour changed after the tech pack had entered production.

The corrective control is recorded. The commercial closure is not.

Initial stateTech pack sent

Colour information had already reached production.

Late decisionZipper dye colour changed

The new direction did not become one released final pack.

Observed resultHundreds of yards

Zipper tape arrived several shades lighter than the product.

The recorded response was to add a named final colour review before the production pack was submitted for execution. The record does not say whether the tape was redyed, discarded, reused or accepted, and it does not record the financial or delivery outcome.

Recorded source: `case-14`. The page uses the process to explain release control; it does not claim a completed customer result.

READ-ONLY RELEASE RECORD

The final production pack should make the allowed execution state obvious.

CLAIM BOUNDARY

The case proves the version gap and the added control, not the final outcome.

What the record supports

  • The tech pack had entered production.
  • The zipper colour changed later.
  • Hundreds of yards arrived several shades too light.
  • A final colour-review step was added.

What remains open

  • How the wrong-colour tape was handled
  • The value of any loss or rework
  • Whether the customer accepted the final trim
  • Shipment and delivery timing

CONNECTED DECISIONS
